Four rates that each read respectably — 96% on time, 97% complete, 99% undamaged, 94% documented — multiply to 86.66%. Thirteen orders in every hundred fail at least one gate, and the documentation factor alone costs six points.

The number that shows why four respectable rates add up to a disappointing one. Because the gates multiply, a weak fourth factor drags the whole result down no matter how good the first three look.
How to read the number
Documentation is the factor most often left out of internal reporting and most often responsible for the gap. If your perfect-order number sits well below your on-time number, look at ASN accuracy and label compliance before you look at the floor.
What the big retailers require

Why multiply the gates instead of averaging them?
An order has to clear every gate to count as perfect. Averaging lets a strong on-time number hide a weak documentation number; multiplying shows what share of orders actually reaches the customer clean.
Which gates belong in the calculation?
On time, complete, undamaged, and correctly documented are the standard four. Some operators add invoiced-correctly as a fifth. Every gate you add lowers the number, so name the set you used whenever you report it.
Where does the documentation gate usually break?
ASN timing and label accuracy. An ASN that transmits after the truck reaches the dock fails the gate even when the freight itself is flawless, and it is the failure most often missing from internal reporting.
Can perfect order come out higher than my weakest gate?
Never. The product of the four can only be smaller than the smallest of them, so your weakest factor sets the ceiling for the whole score.
